The Pivotal Project LLC
The Pivotal Project offers two distinct service lines — school leadership consulting for principals and educational organizations, and executive coaching for leaders across sectors. Choose the path that meets you where you are.
"Most coaching ends when the real work begins. We start where others stop." — Ninia Mouzone, Founder
The Pivotal Project exists to answer one question: who coaches the leader?
Whether you lead a school or an organization, the most complex stage of leadership is rarely the one with the most support. The Pivotal Project fills that gap — with the Mouzone Model™ for school leaders, and executive coaching for leaders across sectors.
Start with a free 30-minute discovery call. No pressure — just a real conversation about where your leaders are and what they need.
Award-winning principal. Founder of The Pivotal Project LLC. Creator of the Mouzone Model™. Still in the building.
"Leadership that shifts culture."
Ninia Mouzone is an award-winning principal in Baltimore City Public Schools and the founder of The Pivotal Project LLC — a leadership consulting firm built on a single conviction: that the leaders who shift culture are the ones who were never given the tools to do it.
With deep roots in urban education and a practitioner's perspective that no outside consultant can replicate, Ninia brings audiences and clients inside the real work of school leadership — the complexity, the courage, and the culture-shifting decisions that define extraordinary principals.
Her foundational question — "who coaches the leader?" — drove eight years of work before she formalized the answer as the Mouzone Model™, a proprietary coaching framework organized around five leadership domains, designed for school leaders in years three and beyond — and adapted for executives navigating the same isolation at a different altitude.
Ninia is not a former practitioner who moved to consulting. She is still in the building, still leading, still doing the work — which means every tool, framework, and coaching session she delivers is grounded in what is actually happening in schools right now.
The Pivotal Project LLC is not theory. It is practice.
"Students live in the culture adults create. Adults live in the culture leaders build."
— Ninia Mouzone, The Pivotal Project LLC

The only known principal coaching framework designed specifically for Year 3+ school leaders — organized around five domains, delivered across four phases, grounded in eight years of real practice.
"Evaluation diagnoses. Coaching transforms."
— Ninia Mouzone, The Pivotal Project LLC
Most districts invest in coaching during a principal's first one to two years — the survival stage. By year three, formal coaching structures disappear, just as leaders enter the most complex and consequential phase of their principalship.
The Mouzone Model™ was built to fill that gap. It is a proprietary, domain-based coaching framework that meets Year 3+ principals where they actually are — not where a standard evaluation rubric says they should be.
It is not a checklist. It is not a generic leadership model repurposed for schools. It is a practitioner-built framework from someone who has led, coached, and studied what actually shifts culture inside school buildings.
01
Moving from classroom supervision to instructional vision. From walkthroughs to culture of learning. From compliance to transformation.
02
The domain most often felt but least often named. Building a culture where adults thrive so students can too. The real work of the principalship.
03
Families are not a compliance box. Authentic partnership with community is a leadership competency that separates good schools from transformational ones.
04
The unsexy domain that makes everything else possible. Systems, scheduling, resource allocation — the operational backbone of an effective school.
05
Measuring growth that matters. Not just what changed on a rubric — but what changed in a building, a culture, a community. Documented, reported, sustained.
The Mouzone Model™ was built inside schools — but the problems it solves are not unique to education. Every senior leader, regardless of sector, eventually reaches the same inflection point: the coaching stops, the complexity accelerates, and the isolation sets in.
The five domains of the Mouzone Model™ — leadership practice, culture and climate, community engagement, operations, and outcomes — translate directly to any organization where a leader is responsible for people, culture, and results.
The language shifts. The names of the stakeholders change. The underlying work — building trust, reading culture, making decisions without a roadmap — is the same at every level, in every sector.
Instructional Leadership →
Becomes strategic direction — how clearly the leader defines vision and moves people toward it.
Culture & Climate →
Becomes organizational culture — the environment leaders create and the behaviors they tolerate or transform.
Community Engagement →
Becomes stakeholder trust — how leaders build and sustain relationships with boards, clients, partners, and teams.
Operations & Outcomes →
Remains the same — systems, execution, and accountability — the operational spine of any high-functioning organization.

Ninia Mouzone doesn't consult from a distance. She leads a school every day. That's what makes her different — and what makes her sessions land differently.
Ninia doesn't speak to leaders — she speaks with them. Her sessions are built around the honest, complicated, human experience of leading a school: the decisions no rubric prepares you for, the culture shifts that require more than a framework, and the hard truths that most professional development is too polished to say out loud.
Audiences leave with language for what they've been experiencing, tools for what they've been facing, and a renewed conviction that the work they're doing is worth it.
"She speaks like someone who has actually been in the building on a hard day — because she has. That's rare."
— District Leader, Mid-Atlantic Region

Every engagement is grounded in the Mouzone Model™ and designed for leaders — in schools and beyond — who are ready to do the real work.
01
$5K – $15K per engagement
A half- or full-day experience that shifts how your leaders think about culture, coaching, and what they were never told about the principalship.
Ninia brings a rare combination: she is a sitting principal who has lived the turnaround, built the culture, and developed the framework from the inside out. Every keynote is tailored to where your leaders are and what they need to hear — not just what sounds good from a stage.
Available topics include: Leadership That Shifts Culture, What They Don't Tell You About the Principalship, Standards Without Grace, and Evaluation Diagnoses. Coaching Transforms.
02
$25K – $60K per district
A six-month intensive using the Mouzone Model™ — differentiated coaching for your Year 3+ principals, organized by domain and driven by data.
This is not generic PD. Cohort coaching is structured around the five domains of the Mouzone Model™: Instructional Leadership, School Culture & Climate, Community Engagement, Operations & Management, and Coaching Outcomes. Each session is designed to move your principals from knowing to doing.
Includes monthly one-on-ones, cohort sessions, a mid-year culture pulse, and a final outcomes report. Eligible for Title II Part A funding.
03
$75K – $150K annually
Year-round implementation of the Mouzone Model™ across your principal cohort — the most comprehensive engagement The Pivotal Project offers.
A full district partnership includes a school culture assessment, domain-specific coaching plans for every principal, quarterly leadership intensives, a culture audit cycle, and a year-end outcomes report with data and recommendations. This is systemic change — not a one-time fix.
Built for chiefs, superintendents, and cabinets who are ready to move beyond compliance and into transformation.
The isolation at the top is not a school-specific problem. Senior leaders — nonprofit executives, founders, directors, managers in transition — face the same gap: the people around them need them to have it together, so they stop asking for help.
Ninia's executive coaching is sector-agnostic and leader-specific. It's not leadership theory. It's a direct, structured engagement built around where you actually are — your context, your pressure points, your next move.
• One-on-one coaching engagements (3 or 6 months)
• Grounded in the Mouzone Model™ adapted for your sector
• Bi-weekly sessions + asynchronous support

The Framework
A proprietary coaching framework built from eight years inside the principalship. Five domains. Four phases. One clear path to cultural transformation.
After eight years of asking "who coaches the leader?" and finding no sufficient answer, Ninia Mouzone developed the Mouzone Model™ — a structured, domain-specific coaching framework built for school leaders in years three and above, with principles that translate across every leadership context.
The model is not theoretical. It was built inside a real school, with real stakes, during a real turnaround. It is grounded in the understanding that evaluation diagnoses, but only coaching transforms.
Domain 01
Walkthroughs, feedback cycles, and the relationship between observation and growth. Moving from evaluation to coaching.
Domain 02
Students live in the culture adults create. Adults live in the culture leaders build. This domain is the heart of the model.
Domain 03
Families and communities are not external to the work. This domain builds the bridge between the school and the people it serves.
Domain 04
The invisible architecture of a functioning school. Schedules, systems, and the decisions that free leaders to lead instead of manage fires.
Domain 05
Coaching without outcomes is just conversation. This domain ties every session back to measurable, observable change in people and culture.
01
Culture audit, domain assessment, leadership inventory. Understanding where the leader is before we decide where they're going.
02
Co-creating a coaching plan anchored to the five domains. Priorities, timelines, and the specific outcomes we're building toward.
03
The coaching itself — sessions, observations, real-time feedback, and the kind of honest conversations that actually change practice.
04
Outcomes reporting, data synthesis, and recommendations for what comes next. Because transformation without evidence is just a story.

Speaking & Workshops
Ninia Mouzone doesn't speak about leadership from the outside looking in. She speaks from the principalship — and that changes everything about how the message lands.
Every keynote and workshop is built around a central truth: most leadership development misses the leader. It focuses on strategy, frameworks, and data — and leaves the human being in the seat entirely out of the conversation.
Ninia brings the hard truths. The ones that principals share in parking lots and text messages, but rarely in professional development. Her sessions create the conditions for leaders to be honest — with themselves, with their teams, and with their districts.
The result is not inspiration. It's movement.
The flagship keynote. What it actually takes to move a school culture — and why most principals are working harder than necessary because no one told them where to start.
The conversation principals needed before they got the keys. Raw, honest, and grounded in the reality of what the job actually demands.
Standards without grace aren't standards. They're just cruelty with a clipboard. A session about what high expectations look like when they're paired with humanity.
A deep dive into the difference between evaluation and coaching — and why most districts have one without the other. Based on the Mouzone Model™.
Ninia is available for district-wide professional development, principal institutes, leadership conferences, corporate leadership events, and keynote engagements. All speaking engagements are customized to your context, your people, and your goals.
